Let’s be honest. The word “budget” probably doesn’t fill you with joy. For most UK small business owners, it conjures up images of restrictive spreadsheets, mind-numbing data entry, and a general feeling of being told “no.” So, you don’t do it. You run your business from your bank balance, making spending decisions on the fly and hoping for the best. You’re not alone. For 99.9% of small businesses, having no budget and no financial plan is the norm. But as I’ve seen time and time again, this is precisely why business failure is also the norm.

Operating without a financial plan is like trying to build a house without a blueprint. You might get a few walls up, but it’s going to be unstable, chaotic, and ultimately, it’s going to collapse. But what if budgeting wasn’t about restriction? What if it was about empowerment? What if your financial plan was a decision-making tool that gave you the confidence to say “yes” to the right things and “no” to the wrong ones? In this article, I’m going to show you how to move beyond the dreaded “budget” and create a comprehensive financial blueprint for your business that you will actually use.


Why Your Budgeting Attempts Have Failed

If you’ve tried to create a budget in the past and failed, it’s not your fault. The traditional approach to budgeting is fundamentally broken for small businesses.

1. It’s a Historical Document: Most budgets are created by looking at last year’s numbers and adding a bit on top. It’s a reactive process that doesn’t account for your future ambitions or strategic goals.

2. It’s Based on Guesswork: You’re asked to predict your sales for the next 12 months. For most small businesses, this is a complete work of fiction. You have no real data to base it on, so you pluck a number out of thin air.

3. It’s a Straitjacket: The budget becomes a rigid set of rules. “You can’t spend more than £500 on marketing this month.” This stifles creativity and prevents you from seizing opportunities.

4. It’s Divorced from Reality: You create the budget in January, and by March, it’s already out of date. It sits in a drawer, ignored, while you go back to running your business from your bank balance.

5. It Treats Profit as a Leftover: The traditional formula is Sales - Expenses = Profit. Profit is what’s left over at the end, if there’s anything left at all. This is a recipe for a profitless business.

The Shift: From Budgeting to a Financial Blueprint

We need to throw out the traditional concept of budgeting and replace it with something far more powerful: a living, breathing financial blueprint. This is what The Profit Plan provides. It’s not a static document; it’s a dynamic, 7-part framework that integrates your vision, your strategy, and your day-to-day financial reality.

In my corporate career in investment banking, we had departmental and firm-wide budgets. If the actual results weren’t very, very close to the budgeted numbers, it meant something had gone very wrong. The markets believed (rightly so) that those running a business should be able to predict with a great degree of accuracy exactly the profit a business would make each quarter. I realised that if this could be done for a multi-billion-pound business with thousands of moving parts, it could absolutely be done in a small business.

The Profit Plan is the result of that realisation. It’s a simple, powerful system, built in a spreadsheet, that acts as your decision-making tool and your profitability tool. It will answer questions like, “When can I hire a new team member?” or “Can I increase the amount I am putting into my pension?” with absolute clarity.


Building Your Financial Blueprint: A Step-by-Step Guide

Let’s get practical. Here’s how you can start building your own Profit Plan today.


Step 1: Define Your Destination (Part 1: Vision)

As we covered in the first post in this series, you cannot create a financial plan without knowing where you’re going. Your vision is the destination you plug into your financial GPS. If you haven’t done this yet, stop and do it now. What do you want your life to look like? How much money do you need? How many hours do you want to work? This is the essential starting point.


Step 2: Create Your Baseline (Parts 2, 3, 4 & 5)

Now you need to understand your starting point. This involves gathering data for the core components of your plan.

1. Your Money Leaks Audit (Part 2): Go through your bank statements and identify every single unnecessary expense. This isn’t about cutting back on essentials; it’s about eliminating waste. How much are you losing to money leaks each month?

2. Your Revenue Plan (Part 3): Analyse your current revenue streams. Which are the most profitable? Which are a drain on your time? What is your average monthly revenue?

3. Your Owner’s Pay (Part 4): How much are you currently paying yourself? How much do you need to pay yourself to live your vision? The gap between these two numbers is a critical piece of data.

4. Your Team Plan (Part 5): What are your current team costs? What are your future hiring plans? Your team is a major investment, and it needs to be part of your financial blueprint.

At the end of this step, you should have a clear picture of your business as it is today: your average monthly revenue, your essential expenses, your money leaks, your current owner’s pay, and your team costs.


Step 3: Engineer Your Profit (Part 6)

This is where we flip the traditional formula on its head. Instead of Sales - Expenses = Profit, we use Sales - Profit = Expenses. This is the core principle of Profit First, which is the cash management engine inside The Profit Plan.

You are going to decide, in advance, how much profit you want to make. You are going to take your profit first, and then you will have the remainder to run your business.

Here’s how to do it:

1. Set Your Target Allocation Percentages (TAPs): Based on your current financial situation, you’re going to set target percentages for each of your five core accounts:

 Profit: This is your target profit margin. For most service businesses, this should be between 5% and 20%.

 Owner’s Pay: This is the percentage of revenue that will go towards your salary.

 Tax: This is the percentage you need to set aside for VAT and corporation tax.

 Expenses: This is what’s left to run the business.


2. Create Your Profit Plan Spreadsheet: You’ll build a simple spreadsheet that maps this out for the next 12 months. It will have columns for:

 Month

 Projected Revenue

 Profit Allocation (£)

 Owner’s Pay Allocation (£)

 Tax Allocation (£)

 Expenses Allocation (£)


3. Run the Numbers: Plug in your projected revenue for each month. The spreadsheet will automatically calculate how much money should be allocated to each pot based on your target percentages.

The Power of This Step: For the first time, you will have a clear, data-driven plan for your money. You will see, in black and white, whether your current business model can support your vision. If you run the numbers and see that your expenses are 60% of your revenue, but your target is 40%, you know you have a problem. The Profit Plan doesn’t just give you a budget; it gives you a diagnosis.


Step 4: Create Your Implementation Strategy (Part 7)

A plan is useless without action. This final step is about turning your blueprint into reality.

1. Set Up Your Five Bank Accounts: As we’ve discussed, you need separate accounts for Income, Profit, Owner’s Pay, Tax, and Expenses. This is non-negotiable. It’s the physical system that makes your plan real.

2. Implement Your Allocation Rhythm: On the 10th and 25th of every month, you will transfer the money from your Income account to your other accounts based on the percentages you set in your Profit Plan.

3. Live Within Your Means: You can only spend what’s in your Expenses account. If there isn’t enough money in there to buy that new laptop, you can’t buy it. This is where the discipline comes in. The plan forces you to be more innovative and resourceful.

4. Review and Adjust: Your Profit Plan is not a static document. Every quarter, you will sit down and review your progress. How did your actuals compare to your plan? Do you need to adjust your revenue projections? Can you increase your profit allocation percentage? This quarterly review is your new board meeting, and you are the CFO.
